Building in some slack time or unstructured downtime. Not every moment is scheduled; there are breaks or free periods which often lead to spontaneous conversations or simply give people’s brains a chance to recharge. An Agile Coaching Retreat is a multi-day gathering in a restorative, world-class destination where agile coaches (and aspiring coaches) come together for deep learning and collaboration. It’s a chance to step away from daily work and focus on growing coaching expertise through shared insights and challenges in a small group setting. The purpose of these retreats is to create time and space for focused learning and growth – participants leave with new ideas, renewed focus, and broad professional connections across the agile coaching community.
Anyone with an interest in agile coaching or improving their coaching skills can attend – you do not need to be a Scrum Alliance member. These retreats welcome agile coaches of all experience levels as well as Scrum Masters, aspiring coaches, and other agile practitioners. Both seasoned coaches and beginners find value: experienced coaches can challenge their thinking and share insights, while newer coaches gain knowledge with support from world-class mentors and form lifelong connections in the community.
An Agile Coaching Retreat typically spans 2–3 days and is run using Scrum principles. Participants usually form small Scrum teams around coaching topics they care about and then work in short sprints to dive deeply into those topics. Teams collaboratively create a vision and backlog for their topic and go through multiple sprint cycles (with planning, reviews, and retrospectives) just like a Scrum project. The retreat format also builds in “two sleeps” (two overnight stays) to let ideas incubate and encourages slack time – unstructured breaks or social time – which often sparks creativity and meaningful conversations in a relaxed setting.
An Agile Coaching Retreat is not a conference – there aren’t dozens of sessions or speaker-led talks all day. Instead of listening to lectures, participants spend the retreat working together in Scrum teams on real coaching topics. There may be a keynote or brief expert talk in some retreats, but the core of the event is experiential learning and collaboration. Coaches roll up their sleeves to share experiences, experiment with ideas, and create something useful, rather than passively sitting in an audience. This makes the retreat a highly interactive, hands-on environment focused on deliberate practice and deep discussion, as opposed to the broad but shallow format of typical conferences.
At the start of most coaching retreats, there is an opening circle or Open Space style session where attendees collectively decide on topics. Anyone can propose a coaching-related topic or problem they’re passionate about, and participants self-organize around those ideas. Through discussion, some topics might merge or evolve, and eventually small teams form with a shared vision. Each team then picks a Product Owner and ScrumMaster and builds an initial product backlog of ideas to explore – essentially setting up a mini Scrum project for the retreat.
The outcomes from an Agile Coaching Retreat can vary widely, but they are always valuable. In some cases, teams produce tangible artifacts – for example, a new framework, a draft of a playbook, a set of coaching tools or a resource website – that can be shared with the broader agile community. In other cases, the outcome is more about the deep insights and learnings gained: teams might not create a “product” per se, but the coaches involved gain a far richer understanding of their topic than a short workshop could provide. Regardless of whether a team ends up with a concrete deliverable, every team shares what they worked on in a sprint review/demo, and participants leave with actionable ideas and new techniques to apply in their coaching work back home.
This retreat combines Scrum Alliance’s global structure with uniquely Pakistani cultural elements — such as the Agile Mohalla format, chai-and-conversation breaks, and open space circles grounded in the “Ustaad-Shagird” tradition. It also marks a significant milestone: the very first Agile Coaching Retreat to take place in Pakistan, hosted in a location known for its natural beauty and peaceful setting.
